理解

引导师会与关键人员一起回顾问题的历史背景。在这一阶段,我们的目标是理解并明确需要进一步细化、讨论和衡量的领域,同时向相关方说明可预期的结果以及后续的行动步骤。

澄清

为了使团队在待解决的问题和所需完成的工作上达成一致,我们会组织全体成员对所有调查信息进行回顾,以识别、澄清并优先处理与问题相关的各项事务。

数据收集

对于每一个具体的问题,引导师会引导团队收集描述该问题的事实,并识别出尚缺失的信息。这有助于相关人员明确应从哪里入手、与谁沟通以及该提出哪些问题。

当这些基本事实的描述足够充分后,引导师将利用这些信息引导团队识别该问题独有的潜在原因。这些关于问题的事实再次帮助团队聚焦于进一步数据的搜集。这些信息将为下一阶段的数据收集任务做好准备。

假设制定

通过审视与问题相关的事实以及其独有的潜在原因,团队能够获得更高层次的清晰度与聚焦,从而避免干扰和错误方向。通过对与问题相关的实际事件进行数据比对,原本隐藏的线索得以浮现,帮助团队制定并识别可能的根本原因。

验证可能原因

这是一个逻辑测试,用于排除错误的原因,并为确认计划的制定提供指导。通过将假设与实际问题的事实进行比对,团队可以识别出哪些原因不合理,以及在哪些合理原因中仍存在认知上的空白,从而加深对问题的理解。

确认原因与后续步骤

到目前为止,整个过程的重点在于数据收集与分析,从而将解决问题的成本控制在最低。接下来,团队需要前往工厂现场或实际工作环境,收集现有数据或采取行动生成新的数据。测试阶段的文档将作为这些活动的蓝图。一旦问题得到解决,结果也可用于向相关方传达信息,以便今后的维护与调整。
